Your employees are already using AI. What are you going to do about it?
If you’ve been in technology as long as we have, you develop a certain reflex.
Email arrived and everyone panicked about productivity loss. The internet showed up and suddenly every employee could download the world. Cloud computing became mainstream and leaders worried about where their servers “really” are. Smartphones have blurred the boundary between personal and corporate life. Social media opened up new reputational frontiers.
Now it’s AI.
Technology changes. But humans? Not so much.
Right now, in most small and mid-sized organizations, AI adoption isn’t the result of some sweeping executive initiative. It’s happening organically. A marketing manager experiments with drafting copy on ChatGPT. An HR director uses it to refine a job description. Finance summarizes a lengthy contract before a meeting. Developers lean on copilots to accelerate routine tasks. An executive pastes a board update into a model to tighten the language before presenting it.
This is not inherently irresponsible. In many cases, it’s efficient and entirely reasonable. The concern is not necessarily that employees are using AI. The concern is that leadership often doesn’t know how, where, or with what data.
And AI tools, for all their novelty, are still part of a familiar category: they process information. Prompts, attachments, spreadsheets, contracts, client notes. Depending on the platform and configuration, that data may be stored, logged, routed externally, or subject to retention policies that have never been reviewed by your compliance or security team. When usage expands without governance, risk expands quietly alongside it.
After three decades in this field, we at TMG have found one thing to be consistently true: new technology exposes old governance gaps. It rarely creates entirely new categories of risk. It tends to magnify the ones that were already there.
So what does practical AI governance look like for an SMB that does not have a dedicated AI oversight committee or an internal research lab?
It starts with structure, not fear.
1. Gain Visibility Before Writing Rules
Before drafting a policy document, understand what is already happening.
In many organizations, a simple structured conversation with department leaders reveals more than any formal audit. Which tools are being used? Are they free consumer versions or enterprise subscriptions? What types of tasks are supported? Is sensitive data—client information, financial records, regulated material—being entered into these systems?
The goal is not to catch anyone doing something wrong. The goal is clarity.
Without visibility, policies are theoretical. With visibility, you can make informed decisions grounded in actual workflows rather than assumptions.
2. Align AI Usage With Your Existing Data Classification
Most organizations already categorize data, even if informally: public, internal, confidential, regulated. AI governance should sit directly on top of that framework.
Public marketing content may be drafted in approved tools. Internal documents might be processed through enterprise platforms with defined privacy controls. Confidential contracts, protected health information, or sensitive financial records should remain inside systems that meet your compliance and security standards.
This alignment keeps AI from becoming a special exception. It becomes another channel through which data flows, subject to the same rules that already govern email, file sharing, and cloud storage.
And that familiarity matters. Your staff will respond better to continuity than to abrupt new regimes.
3. Treat AI Platforms as Vendors, Not Toys
One of the more subtle risks we see is the casual adoption of AI tools that are functionally enterprise software but are treated like free browser extensions.
Any AI platform used for business purposes deserves the same scrutiny as any other cloud vendor. That means reviewing data retention practices, understanding whether submitted data is used for model training, evaluating available administrative controls, confirming security certifications, and ensuring integration with identity and access management systems.
Free consumer tools may be perfectly suitable for experimentation. They are rarely appropriate for processing sensitive operational or client information.
4. Make Accountability Explicit
AI systems can produce impressive output. They can also produce plausible errors.
Enterprise versions of major AI platforms often provide contractual privacy commitments, auditability, and administrative oversight that materially change the risk profile. That distinction is frequently overlooked, particularly in smaller organizations where experimentation moves faster than procurement.
Policies should state clearly that responsibility for accuracy, compliance, and appropriateness remains with the human using the tool. If AI assists in drafting a proposal, preparing financial analysis, or summarizing a regulatory document, a qualified professional must review the result before it leaves the organization.
This is less about distrust of the technology and more about clarity of ownership. Accountability should never become ambiguous simply because a model contributed to the draft.
5. Integrate AI Into Your Broader Governance Structure
AI governance does not need to be a separate universe.
It should connect naturally to your existing risk assessments, vendor management processes, incident response planning, and board-level reporting. If sensitive data is inadvertently exposed through an AI platform, your incident response plan should already contemplate how that scenario would be handled. If departments adopt new AI-enabled services, your vendor inventory should reflect that reality.
In other words, AI belongs inside your governance architecture, not floating beside it.
For many SMBs, this is where the strain shows. Governance frameworks often exist in fragments—security policies here, vendor lists there, compliance checklists somewhere else—without a cohesive structure tying them together. When AI enters the environment, those seams become visible.
A Familiar Pattern in New Clothing
Over the past couple years, we’ve all seen people give into the temptation to treat AI as either transformational magic or existential threat. But the more durable lesson is simpler.
New tools expand capability. Expanded capability requires discipline.
When businesses first adopted email, sensitive information began moving at unprecedented speed. When cloud storage became common, data left on-premise servers and entered shared infrastructure. Each shift required clearer policies, better visibility, and stronger vendor oversight. AI follows the same pattern.
The difference is the speed at which adoption is occurring. Employees can access powerful AI tools instantly, often without procurement, configuration, or executive review. That compresses the window between innovation and exposure.
SMB leaders do not need to halt experimentation to manage that exposure. They do need to ensure that experimentation occurs within defined boundaries.
Why This Matters Now
In our work with small and mid-sized organizations, we often find that leadership assumes AI usage is limited and controlled. In practice, usage is broader and more creative than expected. That creativity can be an asset! But it becomes a liability when governance lags behind.
A lightweight but deliberate framework—visibility, classification alignment, vendor review, accountability, and integration with existing governance—goes a long way. It provides clarity without stifling productivity. It acknowledges the upside of new tools while respecting the realities of risk and compliance.
Technology will continue to evolve. It always does.
Human behavior, organizational incentives, and the need for structure evolve much more slowly.
The organizations that navigate AI successfully will not necessarily be the ones that adopt it fastest. They will be the ones that incorporate it thoughtfully into their governance model, aligning innovation with responsibility.
